This week, I spoke with publishers across the spectrum—digital-native, legacy, local, and national outlets. One pattern emerged consistently: Everyone wants to unlock meaningful revenue from AI. The barrier isn't interest; it's finding tools that drive top-line growth and integrate seamlessly into existing workflows. The gap publishers are facing: Most organizations remain in pilot mode, experimenting with AI but not capturing its full commercial value. The distance between "AI is interesting" and "AI is profit-driving" remains significant. What I'm hearing from the market: Advertisers need content at scale. Publishers have advertiser demand but limited production capacity. The solution: workflows that enable advertisers to publish quality content through publisher platforms, with AI powering creation—generating new revenue without expanding editorial headcount. The most promising AI applications aren't about cost reduction alone. Today I facilitated a roundtable discussion with Anton Osika , CEO of Lovable , along with several other members of f.ounders club at Web Summit. The biggest takeaway was simple: there is no playbook. Everyone is trying to figure out how to embed AI and agentic workflows into both their products and their internal operations. Not as a “feature,” but as a new way of working. The founders who are moving fastest aren’t waiting for perfect strategy documents or long-term roadmaps. They are: • Experimenting rapidly • Creating internal champions who push change from within • Testing, iterating, and seeing what actually drives impact on a KPI This phase of AI adoption is less about theory and more about execution. It needs to be personalized — aligned with your data, your context, your workflows, and your unique value. That’s where the real value begins. Not in simply using intelligence built elsewhere, but in shaping it around your own. Standardized platforms may be easy — but they also mean standardized outcomes. Create something your competitors can’t. You don’t necessarily have to train a new model to create differentiation — but you do have to take ownership of how AI shows up inside your organization.
