PERT Method for Project Planning

PERT (Project Evaluation and Review Technique) is used to plan and control large projects involving uncertainties. It breaks a project into activities and builds a network to show relationships. Unlike CPM, which requires accurate activity durations, PERT can be used when durations are uncertain. PERT estimates optimistic, normal, and pessimistic durations for each activity. It then calculates expected durations and identifies the critical path - the sequence of activities taking the maximum expected time to complete the project. PERT also provides confidence limits for the overall project duration.

PERT
INTRODUCTION

➢ CPM and PERT are modern techniques of network analysis for planning and
controlling of big projects in areas of chemical ,defence, building
constructions and other industries.
➢ The project is broken into interdependent activities and a network is
constructed to depict these relationships.
➢ PERT is similar to CPM.But CPM can be applied when the duration of each activity
can be determined accurately from experience or from past records.
➢ In present environment,because of various uncertainities involved in a system,
exact duration of each activity is very difficult to determine.
➢ In such situation where some sort of uncertainties' is associated with time
estimates of various activities CPM cannot be used but PERT can be applied.
➢ PERT also provides the confidence limits for the expected duration of the
project.The basic difference in the methodology of CPM and PERT is that
CPM gives more importance to the activities Whereas PERT lays more
emphasis on events
FEATURES OF PERT

1. Draw the network for the project


2. Three time estimates namely optimistic, normal and pessimistic times are
estimated for each activity to take into account the presence of uncertainties.
OPTIMISTC TIME t1:The shortest possible time to complete and activity without any
provision for any delay or set backs.
NORMAL TIME t2:This is the time most often required to perform an activity. Here
it is assumed that the situation is almost normal with few set backs.
PESSIMISTC TIME t3: this is the longest time for the accomplishment of an activity
under adverse conditions. This time corresponds to abnormal situations where
everything has gone wrong. Ex. Major calamities like labour strikes, acts of God etc.,
are excluded from consideration. This time is very difficult to determine.
3. The three time estimates are used to calculate the expected time for each
activity.
4. Critical path and stack time are computed. The sequence of activities which
has maximum expected time for the completion of the project determines
the critical path.
5. The three time estimates are provided by a person who is in charge of the
operation and the values are generally based on his judgement and
experience.
6. The time estimates are assumed to follow a beta distribution. The
calculations made on this assumption may,sometimes,be in error to the
tune of 30%.
