If we do not identify what are the reasons, we cannot make a correct diagnostic and find the possible measures to be applied and improve the performance. In my experience, I have seen how sales team had a well performance when the market and demand were there but, when the demand is not coming to know the door, they were not good enough to generate and find new business for the company. After be sure you have the right people in your sales team, you can set up clear goals and motivate the team to do better, with a realistic plan and commercial incentives good for them and the company.

You cannot motivate someone. What you can do is to find out what motivates them, then align their activities and compensation to support that. For example, one person might be motivated by a vacation, while another may want to pay off debt, go back to school, or take care of a loved one. Work with them to find out what they want. Then show them how helping you to meet your (or your business) goals will help them to achieve their goal. So first of all talk to them and try to get their idea of a reachable target. If they propose one that it seems to high or too low, well try to understand how they made that number. In my opinion, micromanaging is one of the worst things possible. The reality is that if I'm hiring people of a certain caliber then I simply shouldn't be in the position where I'm babysitting then. If I am, then I did something seriously wrong. My goal as a manager is to make sure that my team understands what it is that we consider success, make sure they understand what we need to do to get us there, and then allow them to figure out how we do it. At the end of the day I'm hiring people who are going to tell me what to do. If I'm there to tell them what to do then I might as well be doing the job myself. But if you hire people great at doing things better than you then let them.

One of my another manager said “No decision” is a bad decision, and he encouraged to take decisions, when failed “learn fast, correct and never repeat again” was the emphasis. Prefiro que as equipes sejam guiadas por princípios e valores. É uma forma de lhes dar plena autonomia para trabalhar e tomar decisões. Os princípios orientam em diversas situações. O que digo é que a regra é rígida e tende a se encaixar em situações específicas. O princípio, por ser amplo, pode ser aplicado em diferentes casos. Dessa forma, um time maduro e capacitado, se sente empoderado, apto e responsável a tomar decisões, inclusive para saber quando não pode tomar uma decisão relevante sozinho.

It was very intersting to see how the low performers learnt quickly from these to move up learning from top guys and their sharing. It was also interesting to reward for new creative ways found by someone which becomes a case study for others but more importantly similar custoemrs in the market, as well.
