  • Data-driven thinking isn’t new, but it’s still hard. Data rarely fits neatly into our plans. Sometimes it contradicts strategy. Sometimes it challenges a team’s turf. Yet if we want a durable advantage, we have to let evidence, not ego -- lead. A favorite example: Soho, London, 1854. While most experts blamed “bad air” for a cholera outbreak, John Snow walked the streets, logged who got sick, and mapped the cases. The pattern pointed to a single water pump, not miasma. That simple act of gathering and visualizing data changed minds and saved lives. It was early data storytelling and a masterclass in testing assumptions. Even fiction gets it right. Sherlock Holmes: “Data! Data! Data! ... I can’t make bricks without clay.” Strategy without facts is just wishful thinking. What this means for leaders and teams today: Start with a hypothesis, but let the data punch holes in it. Treat “analytics,” “AI,” and “big data” as tools and not talismans.   • “What’s your data science process?” We hear this a lot. As consultants, our job isn’t maintaining legacy code—it’s shipping new algorithms, integrating ML into real products, and advising exec teams on where data will actually move the needle. That means we play both data scientist and project manager to deliver outcomes on time. Our end-to-end playbook 1) Align & Propose Clarify the business problem, constraints, success metrics, timeline, and stakeholders. Produce a proposal: scope, milestones, risks/assumptions, and what “good” looks like. 2) Data Catalog (Bricks & Clay) Inventory what exists: sources, schemas, lineage, owners, and quality. Pull metadata (tables, ETLs, dictionaries) and map gaps; decide if external data/APIs are worth it. If the clay (data) is weak, we stop and fix that first. 3) Explore & Hypothesize Rapid EDA to surface bias, correlations, segments, and outliers. Share quick wins and risk flags early. Use graphs, tests, and light prototypes to shape hypotheses and features. 4) Design the Approach (Not Just “Throw It in a NN”) Establish baselines and try multiple methods; compare on accuracy, cost, latency, and interpretability. Run ablations and feature importance to avoid confirmation bias and overfitting. 5) Build Iteratively (Agile DS) Short sprints; experiment tracking; versioned data & models; CI/CD for ML. Keep a tight loop with engineers and product to de-risk integration as we go. 6) Validate in the Wild A/B or controlled pilots with guardrails (rate limits, eligibility rules, human-in-the-loop when needed). Measure business impact—not just model metrics—and watch for unintended incentives. 7) Ship, Monitor, Improve Productionize with observability: drift detection, performance dashboards, alerting, and a retrain cadence. Plan for change management and a clear owner after handoff. 8) Document & Handoff Diagrams, dependencies, data contracts, runbooks, and decision logs. The goal: your team can operate, extend, or swap components without us. Why the structure? Because complex work fails without it. The framework keeps us honest, while agile execution keeps us adaptive. It’s how we avoid “great model, failed rollout” and deliver durable value. Executives and boards are asking two simple but critical questions: • Why do historical numbers change between QBRs? • Why are the same KPIs reported differently across divisions and teams? Why it matters • Trust & credibility: QBRs depend on stable historical baselines. Restatements create confusion and erode confidence—leaders can’t tell whether trends are real or artifacts. • Comparability & trend integrity: KPIs anchor forecasting and accountability. If history shifts, month-over-month and year-over-year analysis breaks. What’s happening under the hood • Idempotency: model runs should yield the same correct results every time. • Determinism: the same SQL should return the same records every time. • Immutability: data should represent a moment in time and not change afterward. What “good” looks like for Lighthouse Dashboards & QBRs reporting KPI history should be stable, consistent, and trusted. To get there: Build models on immutable facts and SCD-2 dimensions. Make pipelines idempotent end-to-end. Enforce deterministic SQL logic (no time-dependent side effects). Avoid restating history.
