Working closely with high-tech clients at Asana, I’ve seen firsthand what happens when AI agents are expected to handle work on their own and why they often fail. Most AI agents fail when left alone. In simulated office tests, top models succeed at less than 35% of tasks (Carnegie Mellon study), simple actions often send them off course. Gartner predicts 40% of agentic AI projects will be cancelled by 2027 due to cost, risk, or low value (Gartner). The problem isn’t AI. It’s isolated AI. Agents need context, checkpoints, and humans in the loop. Organisations that treat AI as teammates instead of tools will unlock real productivity. 🎯 The bottom-up AI playbook that actually works At AI ROI, Leo Casado from Autodesk shared something that nailed it for me during his "Building the Business Case for AI" session. Thanks Leo for the success sharing! Most companies are trying to force AI adoption top-down, which is a typical, traditional Corporate Innovation approach. But the orgs getting real ROI? They're doing it backwards. Here's the proven 3-phase bottom-up approach: Phase 1: Individual mastery 🧠 Start with prompting, simple agents, custom GPTs. Leo mentioned one team that standardized QBR (quarterly business result) creation by turning quarterly business reviews from week-long projects into much quicker tasks. The catch? The content is great, but sometimes the quality isn't as refined. That's where human review comes in. Phase 2: Team workflows ⚙️ This is where it gets interesting. Teams start sharing their wins. Leo gave a common example we see: messy contact data from multiple countries that would've taken weeks to clean manually. One team member exported the JSON, fed it to ChatGPT for cleanup, then re-imported. Result? Better segmentation, higher conversions, fewer unsubscribes. Phase 3: Enterprise automation 🚀 The holy grail. The example: When a webinar or call ends, a webhook triggers the follow-up, summaries flow into dashboards, and the CRM is updated. This is a full orchestration that saves 25 minutes per sales rep per call, which, depending on the org, could compound significantly. Leo mentioned this requires "strong partnership with engineering" and is creating a new role: GTM engineers. These are marketers who understand tools, data, automation, AND have comp tied to performance. Why I believe bottom-up wins with the right culture: Your company's productivity multiplies when you share your agent or use case with a peer in the same role. This way you let success stories spread organically. People see their colleague saving hours and think "I want that too." The reality check: This isn't another software rollout. As Leo put it - It takes more coaching, more change management, and a lot of anxiety-reduction. Most leadership teams want to skip to Phase 1 and 2. But without individual proficiency and team-level workflows, enterprise automation just becomes expensive tech debt that doesn't get adopted.
