Executive Summary

Most data initiatives stall for familiar reasons. Outcomes are hazy, scope drifts, alignment weakens, and adoption arrives late and half hearted. The Four Ds are our countermeasure. We begin by agreeing what value looks like, move to a plan that people can commit to, reduce risk by designing carefully, and release value in small increments that are easy to adopt. The effect is steady, visible progress and solutions that people trust and use.

This paper is both a guide and a promise. It sets out how we work, what you will see and when, and how we will help you measure whether the effort pays for itself. It also explains the thinking behind the method, so your teams can reuse it with or without us.

Why Data Projects Go Wrong

Projects fail quietly at the beginning. Teams select tools before they decide which decisions they want to improve. Stakeholders are consulted once, then surprised later. Data access and quality problems appear mid way, when they are costliest to fix. By the time outputs arrive, they do not match how people actually decide. Usage is polite rather than enthusiastic, and confidence ebbs away.

Our approach reverses that pattern. We work backwards from the decision to the data, not the other way round. We keep scope thin enough to be delivered quickly but valuable enough to matter. We involve users early and often, and we design for governance from the start. We then release value in slices, so results arrive while the wider program continues. That rhythm builds trust and keeps funding aligned to outcomes rather than promises.


The Four Ds at a glance

Discover finds the value and the truth of the problem. Define turns that insight into a shared plan. Design gives the team safe patterns and standards. Deliver ships small, working increments that land well. The stages are light on ceremony and heavy on outcomes, and they work with Pyramid Analytics, Power BI, Jet and modern data platforms.


D1. Discover

Discovery is where direction is set and waste is avoided. We sit with the people who will use the outputs and the people who will fund them. We map the decisions that drive performance and ask what would have to be true for those decisions to improve. Wherever possible we test assumptions with real data, even if the test is small. By the close of Discovery there is a clear statement of the problem, a simple value case, and a shared view of the risks that could slow us down.

In practice you will see:

  • Short, structured conversations that focus on decisions and pain, not features.
  • Small data probes that test assumptions with just enough real data to be useful.
  • A plain English summary that names the decisions, the expected value, and the people involved.

The outputs are readable and brief. You receive a short report that captures the decision map, the value hypotheses and the first success measures. We agree a baseline, not as an academic exercise but so improvement can be shown rather than claimed. We also produce a practical access plan that clears the path for the next stage.

If we cannot name the decision, we do not build the feature.        

D2. Define

Definition converts intent into commitment. We draw a boundary around the work so it stays focused. Acceptance is described in plain language that business users recognise. Architecture and platform choices are made deliberately and documented clearly. The most important decision in Define is the First Slice. It is a small piece of the overall goal that is valuable on its own, proves the path, and creates confidence for further investment.

In practice you will see:

  • A one page plan that explains scope, responsibilities and the order of delivery.
  • A First Slice that is independently valuable and realistic to deliver quickly.
  • Acceptance criteria that are testable and written so non technical people can use them.

By the end of Define everyone knows what they are getting and when. The plan fits on a page, the backlog is ordered by value, and roles are written down so responsibilities are not inferred. We also make a simple promise. If we cannot evidence clear value by the end of Define, we stop. You do not pay for the Define work to date. That value gate protects both sides and ensures momentum is attached to outcomes.


D3. Design

Design is where delivery becomes safer. We sketch the logical and physical data models and agree naming and environment conventions that make the solution readable and supportable. We set user experience standards that favour clarity and accessibility. A report only helps if people can scan it quickly and act with confidence. Security is shaped around roles so that people see what they need, and only what they need, without friction.

In practice you will see:

  • Model sketches that show how data will flow and how it will be governed in production.
  • Simple standards for naming, environments and deployment that make change predictable.
  • Prototypes that answer hard questions about performance, integration or usability before we commit to full build.

Uncertainty is handled through proof rather than hope. Short prototypes expose hidden complexity and test performance before investment is committed. The result is a design pack that explains how the solution will work, a proportionate test plan, and a support model your operations team can live with.

Design for how people decide, then design for how data flows.

D4. Deliver

Delivery is about rhythm and reliability. We work in short sprints and release thin, vertical slices that are genuinely usable. Data quality checks are automated and are part of the pipeline, not an afterthought. Regular show and tell sessions keep feedback tight and decisions visible. When features land, we support adoption with training, simple guides and office hours. Releases are monitored and we provide a period of hypercare so issues are fixed quickly while habits form.

In practice you will see:

  • A clear Definition of Done that includes tests, documentation and training artefacts.
  • Usage analytics and quality gates that surface issues quickly and visibly.
  • An adoption playbook that sets out communications, training and feedback loops.

Each increment ends with something in use, not just something built. That is how value compounds while the rest of the roadmap moves forward.

Thin slices win hearts and budgets. Prove value, then scale.

Governance and security

Good governance is part of how the work is done, not a ceremony at the end. Access follows roles and least privilege. Data is classified with simple handling rules. Environments are separated and traceable, and material decisions and changes are logged. Security tests are included in each increment so controls are exercised as the system evolves.

Our methods align with ISO 27001 user level controls and Cyber Essentials Plus practices, which keeps responsibilities clear and reduces operational risk.


Measuring success

We measure what matters rather than what is easy to count. There are two views. The first is how we track progress during delivery. The second is how you will measure the real world gains using a blueprint that we prepare together and then hand over.

During delivery we track:

  • Adoption and satisfaction using short pulse surveys and usage analytics that distinguish between curiosity and genuine repeat use.
  • Decision cycle time and decision accuracy by observing real meetings and following up with the people who actually decide.
  • Data quality and defect rates using automated checks and test results that are visible to both teams.
  • Delivery predictability using throughput and blocked work, which shows whether we are removing friction as we go.

Your organisation measures value using a Measurement Blueprint that you own:

  • A value statement in plain language that anyone can repeat without explanation.
  • A set of outcome measures with named owners, clear formulae and a single source of truth.
  • A baseline with an instrumentation plan so data exists before the review begins.
  • A review cadence that produces a short benefits pack you can take to leadership without translation.

A typical selection might include lock up days in finance, bid conversion rates in sales, and time to insight for weekly trading. Baselines are recorded, targets are agreed and the source of truth is identified. Reviews are short and disciplined. We focus on whether the measure moved, why it moved, and what will be tried next. The artefacts are yours. We will help keep them current, but they are designed to live with you.


Getting Started

There are two simple on ramps. The first is a short Discovery that produces a value case, a plan on a page, and a clear set of next steps. The second is a First Slice engagement where we design and deliver a single valuable slice. Both routes build confidence quickly and create the foundations for a wider program if you choose to continue.

What we need from you is straightforward:

  • A sponsor who can agree success in plain language and will attend short check ins.
  • Access to two or three decision makers for structured conversations of no more than an hour each.
  • Read only access to a small set of source systems so we can run small data probes early.

Within ten working days you will have:

  • A decision map, a value case and an agreed baseline that makes improvement visible.
  • A plan on a page with a defined First Slice that can stand on its own.
  • A measurement blueprint you can use beyond the first release without our help.
